Like many YouTubers, we had built up a library of long-form content over the years — tutorials, deep-dives, interviews, vlogs. Hundreds of hours of real effort. Good content. But the algorithm had moved on. New videos were getting less reach, and the older ones? Almost invisible.
We noticed something, though. The channels that were growing — consistently, week after week — were posting Shorts and clips from their long-form videos. Not just random cuts, but well-timed, punchy moments that hooked viewers and sent them back to the full video. Old videos started climbing again. Subscribers started coming in. The algorithm finally started paying attention.
So we tried it. We spent an entire weekend going through one video — scrubbing the timeline, finding the quotable moments, cutting the clips, adding captions, writing descriptions with the right keywords, scheduling the posts so they didn't flood the channel. By Sunday evening we had five Shorts ready. Five. From one weekend of work.
We had over 200 videos in the archive. At that pace, it would take years — and we'd never have time to make new content. Something had to change.
